Selling AI Tech? Here are 3 Sales Shifts You Need to Make
If you sell AI-powered technology, this statistic should stop you in your tracks:
56% of CEOs say their AI investments have delivered nothing. Not a little. Nothing.
(PwC, 2026 Global CEO Survey)
And they’re not alone. McKinsey reports that 80% of companies that have tried agentic AI say it’s had no meaningful impact on their business, with only 1 in 3 companies actually scaling AI across the enterprise. The rest are stuck in pilot mode. And a report from MIT puts the number achieving rapid, measurable business impact at a sobering 5%.
So with all the hype around AI, why are so many organizations stuck? It’s not because they haven’t tried. It’s because they’ve tried everything a little.
The reality is, in a market that feels like an all-you-can-eat AI buffet, customers are blinded by choice and aren’t really sure what they’re supposed to use it for.
So they act like me at Costco on a Sunday afternoon. Sampling. Trying a little of this and a little of that.
Instead of going all-in, they experiment with tools like copilots, chatbots, CRM updaters, and call listeners, hoping that these minor productivity hacks (and honestly, commodity solutions) will somehow lead to large-scale transformation.
Which it doesn’t. (and all those Costco samples don’t fill me up either!)
Because real change doesn’t come from tinkering. It comes from solving big, end-to-end problems.
And that’s where you, the modern seller, come in.
Whether you’re selling agentic AI solutions, platforms, services, or integrations, this is your moment to lead, be prescriptive, and shift in how you engage with customers.
Because helping them buy AI isn’t just about showing them how awesome your tech is. It’s about guiding them through the period of change and transition AI brings (I covered this in one of my LinkedIn newsletters).
Here are three mindset shifts that will help move your customers beyond the pilot and down the road to meaningful impact.
1. Stop Selling Tools. Start Selling Transformation.
Customers don’t need another “pilot.” They need a vision.
They need to see what their business could look like when AI agents are doing 60% of the work, end-to-end.
In a noisy, fast-moving market, the best reps aren’t the ones with the slickest demo. They’re the ones who can help customers reimagine what’s possible.
That’s not easy. It not only requires domain expertise and credibility, but massive conviction and the ability to build trust fast. But that’s exactly what buyers crave and need!
Buyers don’t want to be sold; they want to be led, especially when the investment they’re making can be risky and expensive.
I often talk about the role of the sales Sherpa. Someone who’s not just there to pitch, but to guide. In fact, one of the most underrated skills in modern selling is the ability to lead a customer into a new reality, especially when that reality requires internal change, resource investment, or a leap of faith.
Remember: if your customer can’t see the future, they won’t move toward it.
Note: before you reach out (and as you engage), make sure your narrative aligns with where your customer is along their journey. Thrusting a buyer into a world that’s far beyond their current appreciation can cause them to quickly shut down due to sheer confusion.
2. Lead With Problems, Not Products
When you’re selling advanced tech, especially AI, it’s tempting to focus on features, benefits, or ROI.
But here’s the thing: most customers are overwhelmed. They don’t need more statistics and business cases. They need emotional clarity!
They need to believe that you’re the one who can lead them into the future. In Sell The Way Yo Buy, I call this the binary paradox of ROI.
In other words, your customer either believes you can solve their problems or they don’t. It’s a one or a zero.
And clarity comes from you being completely engrossed in the problem (not the product). If you can describe the nuance of the customer’s problems better than they can, their assumption that you understand the solution with equal clarity will compel them to lean in.
In fact, in one of my most popular posts, I explain why the best pitches don’t start with benefits. They start with pain. Because while benefits are nice, pain drives urgency. And urgency drives action.
So if you want to lead your customer out of the pilot trap, don’t start with what your product does. Start by going deep into the problem, the thing they spend most of their time living in.
3. Challenge Their Readiness
One of the biggest traps in selling innovation, especially AI, is assuming that just because someone likes your solution, they’re ready to buy.
They might be excited. They might be curious. But:
- Are they aligned internally?
- Do they have executive buy-in?
- Is their culture ready to adopt what you’re offering?
- Do they have a governance model for autonomous AI making decisions on their behalf?
As Geoffrey Moore points out in Crossing the Chasm, early-stage innovation often suffers because sellers waste time on customers who aren’t ready for change. That’s especially true in the AI space, where the delta between “cool idea” and “transformational adoption” is massive.
That’s why one of the most powerful problem-centric discovery questions you can ask is:
“Does your team actually want to solve this problem or just explore it?”
It’s a simple but revealing filter. If they don’t have urgency or alignment, you’re likely heading for another pilot that goes nowhere.
In 2026, the gap between a company that’s excited about agentic AI and one that’s actually ready to transform around it has never been wider.
Your time is valuable. Qualify accordingly.
Bottom Line: Diagnose Deeply, Lead Boldly
The next wave of winners in the AI space won’t be the ones with the most polished pitch. They’ll be the ones who can diagnose deepest, anchor customers in their most pressing problems, and paint a compelling vision of the transformed future.
If you’re selling AI-powered solutions and feel like your deals are getting stuck in endless pilots, remember:
- Show them a reimagined business, not just a cool tool.
- Lead with the pain they’re already feeling, not the promise of ROI.
- Make sure they’re truly ready to buy, not just browsing.
The companies losing ground right now aren’t the ones that ignored AI. They’re the ones who stayed in pilots while their competitors scaled. Your job is to make sure your customers aren’t one of them.
